Ammonia-Free Hair Colour: What Changes Without Ammonia, and What Doesn't

Ammonia-free is on a lot of packaging now, and it is worth knowing what it actually means before you decide it matters. The short version: it changes how the colour gets in, not whether it works.
What ammonia is doing in the first place
Hair is covered in overlapping cuticle scales. To place colour inside the strand rather than on top of it, something has to lift those scales. Ammonia raises the pH sharply, the cuticle swells open, and pigment moves into the cortex. Cosmetic-science reviews describe it the same way: to reach the cortex a permanent dye must have an alkaline pH able to open the cuticle scales, and ammonia is the agent most often used to raise it (Dias, International Journal of Trichology, 2015).
It is effective, and it has trade-offs. The sharp smell is ammonia itself. Stinging and burning are listed among the skin reactions hair dye can cause (NHS), and irritant reactions of this kind are attributed to the alkaline nature of the treatment rather than to the dye pigments (DermNet).
The texture change is better documented than the usual explanation for it. Rather than the cuticle never closing again, what is measurable is that permanent dyes strip 18-methyleicosanoic acid — the lipid that makes the cuticle water-repellent — leaving the fibre more hydrophilic, which is one reason repeatedly coloured hair can come to feel more porous (Dias, 2015).
What removing it changes
This is where the label promises more than the chemistry delivers. Ammonia-free permanent formulas do not remove the alkaliser; they substitute one, usually ethanolamine. Reviews of hair cosmetics note that both substances remove the same protective cuticle lipid, so ammonia-free is not by itself damage-free (Dias, 2015). What genuinely changes is narrower than the marketing suggests.
- The smell goes. This one is straightforward, and it is the change most people actually notice.
- It fades rather than growing out hard. Colour that sits closer to the surface softens gradually, so you get a blurred regrowth line instead of a sharp band.
- Fumes are reduced. Scalp irritation is not eliminated, because the base is still alkaline and, in permanent formulas, still oxidising.
What it does not change
Being honest about limits matters more than the marketing does.
Ammonia-free does not mean it can lift. If you want to go significantly lighter than your natural depth, you need bleach or a high-lift permanent formula, and no gentle alternative substitutes for that. Ammonia-free colour deposits; it does not remove existing pigment.
It also does not mean allergen-free, and two different reactions are worth separating. Allergic contact dermatitis is triggered by dye molecules — para-phenylenediamine (PPD) is the best documented, and the NHS notes PPD is known to irritate skin or cause allergic reactions (NHS). Irritant reactions are the ones attributed to the alkaline base (DermNet). Removing ammonia speaks to the second at best, never the first, so a patch test 48 hours before is exactly as necessary as with any other colour. Gentler on the cuticle is not the same as inert on skin.
And it is not permanent in the way permanent dye is. Colour that is deposited more gently is also released more readily, which is the direct trade-off for the softer regrowth line.
Choosing between the three options
- Permanent dye. Pick this if you need to lighten, or you want maximum longevity and accept the condition cost and the hard root line.
- Ammonia-free colour. Pick this if you are covering grey at or near your natural depth and want to keep your texture intact over time.
- Colour shampoo. Pick this if maintenance is the real problem. Tone builds during a wash you were doing anyway, and you can stop at whatever depth looks right.

A sensible way to start

Ammonia-free is a genuine improvement in how colouring feels and how hair holds up. It is not a different category of result, and any claim that it is should make you sceptical.
